Before you buy AI, fix the approval flow first

Many teams ask for AI first when the real bottleneck is a broken approval path. If requests still bounce between people without ownership, adding AI simply accelerates confusion.

Approval workflows should answer four things clearly: who receives the task, what information is required, how escalation happens, and when the system should update the next team automatically.

Once that structure exists, AI becomes more useful because it can classify, summarize, or route work into a process that already makes sense.

Fix these approval issues before adding AI:

  • No single owner for the next action
  • Approvals hidden in private chats or scattered email threads
  • No clear exception path when data is missing
  • Status updates that depend on someone remembering to send them

The best automation projects usually start by removing ambiguity. Then AI can enhance the process instead of patching a weak system.
